Editing my icons!

I just registered and this is my first post, so don't hate me if this is the wrong board to post this question
I've been trying to do the simple task of making all my dock icons black and white. I've googled it and people seem to suggest using Preview to fix the saturation, then save it as a TIFF-file. Then open the TIFF file with Icon Composer and export it as an .icns .
The problem is that no matter what filetype I use, the .icns I export from Icon Composer doesn't work, the result is always this: Bildr.no
Any help would be greatly appreciated!

How are you setting the app to have the new icon??
I assue you are making a new icon (i.e. the black and white one) and then replacing the white one with it?? right???
To replace the icon are you going; get info and then clicking the icon and pasting the new one over the top????
